The Real Test for Choosing a Marketing Agency Partner

Most agencies are built for a world that no longer exists.

That sounds dramatic, but the longer I’ve sat with it, the more true it feels. For a decade, agency value came from access to data most clients couldn’t get themselves, and execution capability most clients couldn’t build in-house.

Both are commoditizing fast thanks to AI. I know of one big platform that opened an API for AI assistants that plugs any business directly into its own platform data. Agentic AI lets clients build systems that shift budget and optimize campaigns with less need for a human in the loop. This has all happened at a dizzying pace, so the test for a good agency must catch up.

Can they get us the data, and can they execute? Almost everyone can now claim they can, whether or not the evidence supports it.

If data and execution are considered table stakes, what should you be evaluating when you choose, or keep, a marketing agency partner?

Start with the assumption baked into the previous question: that all data is equal. It isn’t. Accessing your own platform data is becoming easier; knowing what it means, how your performance compares with what is happening across platforms and industries today, and which insight should shape the next creative test is a different problem entirely. The clients asking us the sharpest questions right now have already decided to adopt AI and speed up their marketing. But what they really want to know is how to implement fast, safe decision-making, because the technology has outpaced their internal approval processes.

An instructive example is a long-time client we’ve been delivering AI creative for. It was taking six to eight weeks to get a single ad concept through their legal approval process because every decision ran through one person, and every AI-assisted creative sparked fresh nervousness about what could go wrong. The fix was building that client a proper set of brand guidelines, clear do’s and don’ts specific enough that anyone could apply them, so a handful of trained people could approve confidently within agreed guardrails instead of funnelling everything through a single bottleneck.

We’d used the same model successfully with a global enterprise client: pre-approved parameters, a small group empowered to sign off within them, and a clear escalation path for anything genuinely left-field. Once that structure was in place, the client’s approval bottleneck disappeared and output scaled. 

Which brings us to the test you should use to evaluate an agency. Rather than ask whether your agency can produce good creative or read a dashboard, ask whether they’ve helped you redesign how decisions get made so creative, budget, and testing can move at the speed digital platforms actually reward.

  • Does this partner combine your data with creative and build it to scale, not just individual campaigns?
  • Is their model designed for fast, sound decisions, or does it still route everything through a single approval bottleneck?
  • Is every test a one-off bet, or a deposit into a system that gets smarter about your brand over time? 

What passing that test looks like

We took a premium coffee brand from negative Return on Ad Spend (ROAS), where every dollar spent returned about 40 cents, to over 11x ROAS. Online revenue grew roughly 48x, from around $5,000 to $240,000 a month, in two years.

We doubled ROAS for an ethical cacao brand and grew their revenue 386%, from $59,000 to $230,000 a month, in under 18 months.

With a retail bank, we took on a business generating around $14 million a month in online loans and helped grow that book to a significant 8x multiple of its original value, alongside substantial deposit growth.

Agency retainers are making a comeback for a reason that has nothing to do with agency preference and everything to do with volume. A client used to invest in one TV commercial every two or three years. We’re now delivering around a dozen videos a month for them because the platforms demand that many variations to find what resonates at a much more personalized target audience level. That only works if the team creating them is set up to produce at that pace without sacrificing brand fit, and if the budget at risk on each test is a few thousand dollars rather than a few hundred thousand.

Where the real agency value sits now

Executions and reporting will continue to be automated now that generative AI is here. What can’t be automated as easily is knowing which decision was the right one for a specific brand, at a specific moment, with a specific customer in mind, and having the confidence built from doing that hundreds of times before to make the call quickly.

Most agencies can now show you some data and get the work out the door. Ask any partner you’re evaluating a sharper question instead: 

Is every test a one-off bet, or a deposit into a system that gets smarter about your brand over time?

An agency that is a true partner rather than a service provider offers more than an impressive dashboard or creative output. It’s the one whose recommendations you’d trust enough to act on before you’ve fully validated them yourself, because their track record has already earned that.
